A practical PMS implementation plan for an independent hotel
Assign owners, configure the hotel, rehearse a complete stay and agree go/no-go checks with a reusable implementation worksheet.

The essentials
- Assign an owner and acceptance evidence to every launch task.
- Rehearse the complete stay across reception, housekeeping and the guest journey.
- Agree cutover and fallback arrangements before moving daily work.
Name the people who can accept the setup
Give one hotel owner responsibility for the overall decision and assign working owners for room data, rates, reservations, housekeeping, guest communication and accounting review. The same person can own several areas in a small property. Give each task a reviewer so completion means someone checked the result.
Configure the property before practising daily work
| Area | Owner to assign | Evidence before acceptance |
|---|---|---|
| Rooms | Inventory owner | Physical rooms and categories match the agreed property list |
| Rates | Commercial owner | Sample dates, occupancy and restrictions behave as agreed |
| Staff access | Hotel administrator | Each role can complete its work with the intended access |
| Reservations | Front-desk lead | Sample records show the right dates, room, extras and balance |
| Connected services | Named hotel and provider contacts | Required credentials, mapping, setup and support ownership are confirmed |
Rehearse one complete stay
Use fictional guest data in an agreed test environment. Start with room search or a staff-created reservation and keep its reference across each handover. Record expected and actual results rather than marking a screen as complete simply because it opens.
- Check the room choice, dates, rate and selected extras.
- Have reception locate the reservation and assign a suitable available room.
- Rehearse a date or room change and review the resulting record.
- Have housekeeping update room readiness and reception locate that state.
- Record a service request and check its owner and next action.
- Review the stay items and recorded balance before completing the test.
Accept imported or prepared data separately
If the project includes data transfer, agree the available exports, field mapping, exclusions, responsibility and acceptance method in writing. Do not assume that a product demonstration includes an automated migration service. For future stays, reconcile reservation references, occupied nights, room types, rates, extras and outstanding amounts. A matching total record count alone does not establish that individual stays are correct.
Use explicit go/no-go conditions
| Checkpoint | Go when | Stop or resolve when |
|---|---|---|
| Daily operations | Mandatory scenarios are accepted by their owners | A required task has no working or agreed fallback |
| Data | High-risk records and discrepancies are reviewed | Future arrivals, room assignments or balances remain unexplained |
| Connections | Required services are tested and owners can escalate | The launch depends on an unconfirmed external connection |
| Team | Each shift knows its tasks and support route | Training or handover responsibility remains unassigned |
| Fallback | The team has an agreed outage and cutover procedure | Nobody owns changes arriving during the transition |
Choose the launch date after reviewing these conditions. This guide does not prescribe a universal implementation duration: the scope and evidence determine readiness.
Control the cutover and first shifts
Agree when routine changes stop in the old process, who records late amendments, which system is authoritative during the transition and who signs off the first shift. At the start and end of each initial shift, reconcile arrivals, room assignments, room readiness and unresolved balances. Keep a short issue log with an owner, operational impact and next review time.
Keep one implementation record
Download the PMS implementation worksheet (CSV)
The worksheet contains configuration, rehearsal, data acceptance, training, cutover and first-shift tasks. Replace example owners, add property-specific tasks and record the actual acceptance evidence. Keep unresolved questions visible until the responsible person closes them.
